Is Your Team Busy or Productive? How to Spot the Difference

Staff writer | 15 July 2025 | 1 year ago

It can look impressive when a team is busy. They’re working long hours, have a packed calendar, multiple tasks on the go and quick to reply to messages. What’s not to like? But, a busy team also tends to be overwhelmed, struggling to keep their heads above water and unable to handle important incoming requests. They might be busy, but they’re not productive, and that’s the problem.

Busy vs. Productive: What’s the Difference?

Your team might be busy, but they don’t have any impressive outcomes to show for the effort they’re putting in. When a team is busy, inefficiencies, poor focus and poor task prioritisation are often lurking below the surface. A productive team is different. Instead of frantically working and trying to keep up, a productive team is all about outcomes, effectiveness and providing value.

A productive team gets the right things done at the right time, without the stress and overwhelm that comes with being too busy. They prioritise tasks based on impact and they work with intention, avoiding unnecessary distractions. A productive team doesn’t always look busy, but don’t make the mistake of assuming that they’re wasting time. Productivity means having time to think, plan and collaborate.

Why Being Busy Doesn’t Work for Business Success

If you can’t tell the difference between a busy team and a productive team, you risk holding your business back. For example, you could end up rewarding inefficient behaviour. If you praise or promote employees who appear busiest, rather than those who deliver impactful results, you’re telling your team that hustling matters more than working smartly.

There’s also a risk of burnout. Always being busy is a key contributor to stress, poor mental health and employee turnover. A team that’s too busy completing reactive tasks doesn’t always have the time to think strategically, innovate or improve long-term performance.

How to Spot the Difference in Your Team

  • Look at Outcomes – Instead of looking at what someone has done during the day, look at whether deadlines are being met and if goals are progressing. You need to look at what’s been accomplished, rather than how busy someone has seemed.
  • Check for the Signs of Burnout – Burnout doesn’t just hold an individual employee back, it can impact the whole team. Frequent overtime, short tempers, low energy and absenteeism are all signs that your team is too busy, which could mean burnout is just around the corner.
  • Track Time Usage – Encourage your team to track where their time goes. If most hours are spent in meetings, emails or multitasking, productivity may be taking a hit. When you know where time is being spent, you’ll find it easier to determine where it’s being wasted and where it could be better utilised.
  • Be Clear on Priorities – Make sure your team can explain what their top priorities are, and why. If everything feels equally urgent, productivity is likely suffering. There’s bound to be some tasks that are more important than others, and these should be focused on.

From Busy to Productive: How to Change Your Team’s Way of Working

Luckily, being busy isn’t a permanent state and things can change. With the right strategies, you can help your team to transition to a more sustainable, effective and productive way of working.

Define and Communicate Clear Priorities

Use SMART goals to align your team around what really matters, making sure everyone is on the same page. Make sure everyone knows what success looks like, and ensure everyone is focused on the most important tasks. It’s a lot easier to be productive when the entire team is working together.

Create a Culture That Values Productivity

It’s important that your team values productivity, and they understand that looking busy doesn’t impress you. Encourage time blocking, turn off non-essential notifications and support focused work. You could even schedule specific days where there are no meetings, giving employees time to focus without distractions.

Reduce Meetings That Aren’t Valuable

Regardless of how well-planned and organised meetings are, it’s unlikely that all of them are valuable. To encourage productivity, take a look at your meetings and get rid of those that don’t have a purpose. Combine overlapping ones and see if any can be replaced by email updates.

Lead by Example

As a business leader, show that you value thoughtful and intentional work, and that you don’t spend your day trying to be busy. Respect boundaries, take breaks and avoid glorifying overworking.

Measure What Matters

It’s a lot easier to know how productive a team is when you measure what really matters. Use KPIs and performance metrics that track real progress, not just the effort employees are putting in. Celebrate team wins and outcomes, not just output and activity.

Support Mental Health and Wellbeing

It’s hard to be productive without the occasional break. Provide access to mental health resources, normalise taking time off and encourage open conversations about stress and workload. Make sure employees are supported and have everything they need to be productive.

There’s no denying that working hard is impressive, but that doesn’t mean glorifying hustle, speed and being chronically busy at work. If you want true productivity from your team, highlight the importance of being strategic and impactful, even if that doesn’t look as impressive as quickly working through a long list of things to do. Being busy isn’t sustainable and, eventually, burnout sets in and the business suffers. When you start rewarding productivity over being busy, your business becomes not only more effective, but also a more enjoyable place to work.
